I have never downloaded a program directly to my 8525. I have always downloaded the program to my desktop PC (a laptop, really) and then did the install. If you are downloading directly from the web to your 8525, then the directions might be different.
Basically, if you download a file with an .exe extension, then run the program on your desktop PC. It will do all the steps necessary to put the program on your 8525 the next time you sync. The .exe files typically are the ones that tell you "not a valid ppc program" if you try to run it on the Pocket PC. If the program is a .cab or a few other variations, then you copy the .cab file to your 8525 as per the tutorial.
I hope this helps. One other thing ... you stated that your 8525 was unlocked. If you are wondering if the unlocked status is causing a problem, I don't think you have a concern. I looked at unlocking my Cingular 8525 for the heck of it, and nothing I read indicated that it would cause a problem. (I didn't pursue the unlock code, though, as I am happy with the Cingular unlimited data plan, and any other carrier would cost a fortune.)
